What we found and fixed

Five places the savings were hiding

01Benchmarking and carrier negotiation

Contract vs. market rates

Rate reduction3.5% loweron a $6.7M outbound freight budget
Recurring savings$234,500per year

We benchmarked every outbound lane against the market. That gave the client the leverage to negotiate rates 3.5% lower across its $6.7M outbound freight budget, with the same carriers.

Levers: Freight rate benchmarking · Carrier & contract negotiation

02Multi-stop routing and same-location consolidation

Fewer, fuller trucks

OriginNJNY1 truck
Recurring savings$278,000per year
  • Multi-stop routing. Nearby stops from one origin, like New Jersey and New York, now share one truck instead of moving as separate loads.
  • Same-location consolidation. Orders going to the same location in the same shipping window are combined into one shipment instead of several.

Levers: Routing & network optimization · Shipment consolidation

03Freight audit and savings verification

Billed vs. agreed pricing

AgreedBilledOverbilled
Credited back$186,000One-timerecovery

We audited the client's freight invoices against its agreed rates and found:

  • Duplicate charges
  • Lanes billed at spot rates that should have been billed at contract rates
  • Consolidated shipments billed at the wrong amounts
Fix: billing corrected and $186,000 credited back

Levers: Freight audit & savings verification

04Accessorial and compliance control

$125,000 a year in fees stopped (recurring)

IssueFeeCostNow
BOL errors$200 per order, charged by one customer$50,000 a yearComplete BOLs before shipping
Appointment compliance$250 missed · $500 no-show · $200 late reschedule$40,000 a yearBilled back to the carrier (SLA)
Pallet placards$50 per pallet shipped without one$35,000 a yearThe 3PL's responsibility (SLA)

Levers: Accessorial & compliance control

Accessorial control stopped $125,000 a year in fees for this client. Here is how the lever works.

05Load building and double stacking

Implemented · savings being verified

Before: 28 palletsAfter: 56 pallets
Pallets per truckload28 → 56on orders from the client's largest customer, about 43% of its outbound freight

The product's packaging had been redesigned so pallets could be double stacked. But the client's largest customer never updated the packaging spec in its ordering system, so it kept ordering 28 pallets per full truckload instead of 56.

We got the spec updated, so orders now build to 56 pallets: fewer, bigger shipments. Expected: about a third lower freight cost on that customer's orders.

Levers: Trailer & equipment optimization · Pallet & packaging optimization

Not included in the $823,500. The change was just put in place, and we only count savings once paid invoices show them.

How we worked

We followed the same three steps we use with every client: benchmark the freight against the market, implement the changes with the client's team and carriers, and verify the savings on paid invoices every month.

FAQ

Frequently asked questions

More answers on our FAQ page

Is the $823,500 all recurring?

No. $637,500 is recurring annual savings. $186,000 was a one-time credit in year one.

Why isn't the double stacking fix in the $823,500?

It was just put in place, and we only count savings once paid invoices show them. It's expected to cut freight cost on that customer's orders by about a third. It will be counted once the invoices confirm it.

Did the client have to change carriers or its 3PL?

No. Every saving came from changes to rates, routing, load building, billing and fees, with the same carrier and 3PL partners.

Will we get the same results?

Every shipper is different, and we don't promise a number. The free review shows your own opportunities, sized from your invoices.

How much does it cost?

The 14-day freight savings review is free. There's no upfront fee. If you go ahead, we're paid only from savings verified on your invoices. Recovered deductions are tracked and reported as their own category of verified savings.

Are you a freight broker?

No. Maximizer Team is an independent freight savings advisor. We don't haul freight, sell capacity or take carrier commissions, so our advice isn't tied to any carrier.
