Case study · CPG
A CPG snack company saved $823,500 in its first year working with Maximizer Team: $637,500 in recurring annual savings plus a $186,000 one-time credit. The savings came from all over its logistics network, without changing a single carrier or 3PL partner.
The result
Recurring savings and the one-time credit are counted separately.
The recurring savings continue year after year. The one-time credit is counted once, in year one. The load-building fix was just put in place, so it isn't counted yet. We only count savings once paid invoices show them.
Across the whole network
No single change produced these results. We found savings all over the client's logistics network: in the rates it paid, how orders were routed and combined, how trucks were loaded, how freight was billed and which fees it was charged.
What we found and fixed
Contract vs. market rates
We benchmarked every outbound lane against the market. That gave the client the leverage to negotiate rates 3.5% lower across its $6.7M outbound freight budget, with the same carriers.
Levers: Freight rate benchmarking · Carrier & contract negotiation
Fewer, fuller trucks
Levers: Routing & network optimization · Shipment consolidation
Billed vs. agreed pricing
We audited the client's freight invoices against its agreed rates and found:
$125,000 a year in fees stopped (recurring)
| Issue | Fee | Cost | Now |
|---|---|---|---|
| BOL errors | $200 per order, charged by one customer | $50,000 a year | Complete BOLs before shipping |
| Appointment compliance | $250 missed · $500 no-show · $200 late reschedule | $40,000 a year | Billed back to the carrier (SLA) |
| Pallet placards | $50 per pallet shipped without one | $35,000 a year | The 3PL's responsibility (SLA) |
Levers: Accessorial & compliance control
Implemented · savings being verified
The product's packaging had been redesigned so pallets could be double stacked. But the client's largest customer never updated the packaging spec in its ordering system, so it kept ordering 28 pallets per full truckload instead of 56.
We got the spec updated, so orders now build to 56 pallets: fewer, bigger shipments. Expected: about a third lower freight cost on that customer's orders.
Levers: Trailer & equipment optimization · Pallet & packaging optimization
Not included in the $823,500. The change was just put in place, and we only count savings once paid invoices show them.
We followed the same three steps we use with every client: benchmark the freight against the market, implement the changes with the client's team and carriers, and verify the savings on paid invoices every month.
